Chatbots vs. AI agents: what's the difference?

The words get used interchangeably, but a chatbot and an AI agent are as different as a vending machine and a personal assistant. Picking the wrong one for the job is how businesses end up disappointed by "AI."

A chatbot answers questions

A chatbot responds. You ask, it replies. The good ones are genuinely useful for:

  • Answering common questions (hours, pricing, policies)
  • Pointing people to the right page or resource
  • Capturing a lead and handing off to a human

A chatbot's world is the conversation in front of it. It doesn't go do anything beyond responding. For a huge number of front-desk tasks, that's exactly enough.

An AI agent gets work done

An agent doesn't just answer — it acts. Given a goal, it can take a series of steps across your tools to accomplish it:

  • Look up an order in one system, update it in another, and email the customer
  • Qualify a lead, enrich it with data, and book a meeting on the right calendar
  • Read an incoming document, extract what matters, and file it where it belongs

A chatbot lives inside the chat. An agent reaches out and changes things in the real world.

That capability is powerful — and it's also why agents need more careful design, clear guardrails, and proper testing before they touch anything important.

How to choose

Ask one question: do I need an answer, or do I need an action?

  1. "Customers keep asking the same things." → A chatbot.
  2. "My team wastes hours moving information between systems." → An agent.
  3. "Both." → Often a chatbot on the front, an agent doing the work behind it.

The honest advice

Start with the smallest version that solves a real, costly problem. A focused chatbot that deflects 40% of repetitive questions will earn its keep faster than an ambitious agent that tries to do everything and needs months of tuning.
